What is Customer Acquisition Cost and why it determines scalability

Customer Acquisition Cost (CAC) is the total cost of acquiring one new customer through your marketing efforts. It is calculated by dividing total marketing spend by the number of new customers acquired. CAC is the single most important metric for determining whether your dropshipping business is scalable — because if your CAC exceeds your profit per customer, you lose money on every sale and scaling just accelerates your losses.

The relationship between CAC and LTV (Customer Lifetime Value) is the fundamental unit economics of any e-commerce business. If your LTV:CAC ratio is 3:1 or higher, you have a scalable business. If it's below 1:1, you are losing money on every customer and need to fix your unit economics before scaling. The CAC formula

CAC = Total Marketing Spend ÷ New Customers Acquired
LTV:CAC Ratio = LTV ÷ CAC

Total Marketing Spend should include all costs associated with acquiring new customers: ad spend (Facebook, Google, TikTok, Pinterest), creative production costs, agency fees, influencer payments, and any marketing tool subscriptions. It should NOT include retention marketing costs (email, SMS, loyalty programs) — those are counted against LTV, not CAC. New Customers Acquired should count only first-time purchasers, not repeat customers.

Worked example: $500 spend, 12 new customers

You run a Facebook ad campaign for 7 days. Total ad spend: $500. Creative production: $50 (split across 3 campaigns, so $17 for this one). Agency fee: $0 (in-house). New customers acquired: 12. Total Marketing Spend: $500 + $17 = $517. New Customers: 12. CAC = $517 ÷ 12 = $43.08 per customer.

If your LTV is $188.50 (from our LTV example), your LTV:CAC ratio is $188.50 ÷ $43.08 = 4.38:1 — healthy and scalable. You can afford to increase ad spend to acquire more customers at this CAC.

CAC benchmarks by channel (2026)

Based on data from Eightx, WordStream, and Shno.co: Meta (Facebook/Instagram) average CAC is $42, full-stack CAC is $212-$230. Google Search average CAC is $38, full-stack $50-$130. TikTok average CAC is $51, full-stack $90-$129. Pinterest average CAC is $30-$45, full-stack $60-$90. Influencer CAC ranges $40-$300+, hugely variable by influencer tier. E-commerce blended CAC averages $78, full-stack $274 (all-in).

Full-Stack CAC includes all costs (creative, agency, tools) while Avg CAC is just ad spend ÷ customers. Always calculate your full-stack CAC — it's typically 2-3x higher than the ad-platform-reported CPA.

How to lower your CAC

  1. Improve ad creative — Creative is 70-80% of ad performance. Better CTR = lower CPC = lower CAC. Test 5-10 new creatives per week.
  2. Improve landing page conversion — Same ad clicks, more conversions = lower CAC. Every 0.5% CVR improvement typically reduces CAC by 20-25%.
  3. Use retargeting — Retargeting CAC is 50-70% lower than cold-traffic CAC. Build retargeting funnels before scaling cold.
  4. Build an email list — Email acquisition CAC is effectively $0 once the subscriber is on your list. Email drives 20-30% of revenue at near-zero CAC.
  5. Leverage organic content — TikTok organic, Instagram Reels, YouTube Shorts. Zero ad cost, but requires content investment.
  6. Negotiate better ad rates — Higher CTR lowers CPMs. Better audience targeting reduces wasted spend. A 20% CTR improvement typically reduces CAC by 15%.

CAC payback period

Beyond LTV:CAC ratio, track your CAC payback period — how many months it takes to recover the acquisition cost from customer profit. If your CAC is $50 and your per-order profit is $15, your payback period is 3.3 months (assuming 1 order per month). For dropshipping, a payback period under 3 months is excellent, 3-6 months is acceptable, and over 6 months is risky (you're financing growth with cash flow).

Common CAC mistakes

The most common mistake is using platform-reported CPA as your CAC. Facebook reports CPA based on its attribution window, which may overcount or undercount actual new customers. Always calculate CAC from your own data: total spend ÷ first-time customers from your Shopify dashboard. The second mistake is not including creative and agency costs — if you spend $1,000 on ads and $200 on creative, your total marketing spend is $1,200, not $1,000. The third mistake is blending CAC across channels — your Facebook CAC might be $45, Google $30, TikTok $60. Always track CAC by channel.
